    Stop Chasing Only the 5% Ready to Buy: The 95/5 Rule in B2B Marketing

    The 95/5 rule shows that only 5% of B2B buyers are in-market at any time. This post explains how to balance demand capture and demand creation for both short-term and long-term growth.

    One insight that changed how I approach B2B marketing is this: at any given moment, only around 5% of your potential buyers are ready to buy, while the other 95% are not in-market yet.

    Many teams (I’ve been there too) put most of their budget into that 5%: lead forms, retargeting, demo requests, and daily CPL optimization. This approach is not wrong. It delivers short-term results and supports immediate pipeline goals.

    But if we focus only on the 5%, we end up competing with everyone else for the same tiny demand pool. Costs rise, conversion efficiency plateaus, and growth becomes harder.

    The real opportunity is in the 95%. They are not buying today, but they will buy later when budgets are approved, priorities shift, or current tools stop working. If your brand is not mentally available before that moment, someone else will win when purchase intent appears.

    That is why sustainable strategy is not “performance vs. brand.” It is performance plus brand, running together:

    • Short-term layer: capture existing demand from the in-market 5%.
    • Long-term layer: build future demand in the 95% through educational content, practical insights, and consistent brand presence.

    From my experience optimizing paid funnels, this balance matters. When the long-term layer is done well, short-term performance becomes more efficient: warmer audiences, more stable conversion costs, and faster sales conversations.

    My key takeaway: don’t measure success only by today’s leads. Build the foundation for the next 3-6 months of revenue while you execute for today.
